From task completion to retention impact: the metrics that matter.

Beyond Checklist Completion

Most onboarding metrics are process-focused: “Did the hire complete all forms by day one?” “Did they attend orientation?” These are task completion metrics, not performance metrics. They measure whether onboarding happened, not whether it worked.

Performance metrics measure actual outcomes: retention, productivity, engagement, culture fit.

Essential Onboarding Metrics

Process metrics (leading indicators):

  • Pre-boarding completion: % of documents submitted before start date
  • Day-one readiness: % of hires arriving with systems access configured
  • Training completion: % of mandatory training completed within first 30 days

Performance metrics (lagging indicators):

  • 30-day retention: % of hires still employed after 30 days
  • 90-day retention: % of hires still employed after 90 days
  • Time-to-productivity: Days to reach 80% independent productivity
  • New-hire engagement: Pulse survey scores on “feel supported,” “understand expectations,” “part of team”
  • Manager feedback on readiness: Manager assessment of how well-prepared hire was

Link them: Show that high pre-boarding completion correlates with high 90-day retention. Make the business case.

Building a Dashboard

Track these metrics in a simple dashboard (HRIS, spreadsheet, dedicated tool):

  • By location/manager: Which locations have the best onboarding outcomes?
  • By cohort: Do cohorts that onboard in different seasons have different retention?
  • By role: Do different roles have different time-to-productivity?
  • Trending: Is onboarding improving month-over-month?

Share dashboard with leadership quarterly. Show trends.
